The 72-hour data was revealing. The same shampoo produced a foam height of 100 units in tap water – but only 38 units in acidic spring water. More critically, cationic polymer deposition more than doubled in the acidic environment – this is the direct cause of hair so rough it cannot be combed. Low foam plus heavy deposition – the guest's three-second negative judgment is almost inevitable.

The formulation adjustment was made along three tracks. First, switch to a mild compound foaming system – to bring foam performance in acidic water from 38 back to 89. Second, replace the conditioning agents with low-deposition types – to keep hair smooth without weighing it down. Third, add a buffer system – to bring the rinse sensation back to the neutral range that guests are familiar with. None of these three approaches is simply about increasing concentration – if the direction is wrong, adding more makes no difference.
